The Prototype Plateau describes organizations that have successfully built initial models but have flatlined in their progress. The proof of concept worked. The demo impressed the executive team. And then... nothing. The altitude gain stops well short of enterprise-wide value.

The Scaling Stall captures the momentum loss at the critical transition point. Moving from a controlled test environment to enterprise-wide deployment requires capabilities most organizations haven't built: governance frameworks, change management muscles, and infrastructure that doesn't exist yet.

Hollow Adoption is perhaps the most insidious trap. AI usage is widespread—tools are installed, licenses are purchased, employees are "using" the technology. But the operational depth isn't there. The financial impact is negligible. Activity is being mistaken for progress.

The Experimentation Trap keeps teams in a perpetual cycle of testing without deploying. There's always another use case to pilot, another model to evaluate, another vendor to assess. The experimentation feels productive. It isn't.

Proof-of-Concept Paralysis describes the specific inability to move from a successful test to a production environment. The technical validation succeeded, but organizational inertia and process rigidity create an invisible wall between "it works" and "it's working."

The Uncomfortable Truth

Here's what most AI content won't tell you: the organizations stuck in these traps aren't failing because of technology. The models work. The APIs are reliable. The infrastructure exists.

They're failing because AI success isn't a technology problem. It's an organizational design problem.

The companies capturing real value from AI—the roughly 6% that have genuinely scaled—aren't running better algorithms. They're running different organizations. They've redesigned workflows rather than overlaying AI on broken processes. They've built human oversight systems that make AI outputs reviewable and trustworthy. They've created accountability structures that didn't exist before.

When I look at the research on what separates high performers from everyone else, the differentiators are almost never technical. They're operational. Strategic. Human.
